MorningStar Architecture

Overview

MorningStar is an autonomous coding agent that translates Notion PRDs into implemented code. It orchestrates Claude Code CLI in headless mode, breaking requirements into tasks and executing them sequentially with automatic testing, git commits, and Slack progress updates.

Distribution

MorningStar ships in two forms that wrap the same engine:

The plugin surface (.claude-plugin/, skills/, agents/) exposes /morningstar:run, /morningstar:dry-run, /morningstar:version, and /morningstar:watch inside Claude Code. The morningstar-runner agent is the autonomous orchestrator invoked by the run skill. Both surfaces call the same Python engine below.

marketplace.json lets users register MorningStar with /plugin marketplace add lonexreb/morningstar and receive updates via /plugin marketplace update morningstar. It mirrors the official Anthropic plugin marketplace format -- one repo, one plugin entry, category: development. plugin.json is the source of truth for the manifest (name, version, description, author, homepage, repository, license, keywords, skill/agent paths); marketplace.json fields supplement it for discovery.

Not a sweeper. MorningStar is a forward-motion agent (PRD -> PR), not an issue/PR housekeeping skill. If you came here expecting backlog hygiene tooling, see COMPARISONS.md for the explicit positioning vs. OpenClaw's ClawSweeper.

Module Responsibilities

cli.py -- User Interface

Typer application with two commands: run and version.

The run command owns the entire lifecycle:

  1. Print banner via banner.py
  2. Validate all inputs -- model allowlist, Slack webhook regex, budget minimums
  3. Step 1: Call fetch_prd() with spinner
  4. Step 2: Call generate_tasks() with spinner, display task table
  5. Dry-run gate -- if --dry-run, show planning cost and exit
  6. Confirmation gate -- if not --yes, show red-bordered panel warning about shell access, prompt for y/N
  7. Step 3: Execute each task in a Rich progress bar loop, tracking costs
  8. Budget gate -- check state.cost >= budget before each task
  9. Step 4: Display summary table, post final Slack message

State is accumulated in a mutable RunState dataclass (completed, failed, cost, tasks).

engine.py -- Core Logic

Contains all Claude CLI interaction, Slack posting, git operations, and validation.

Key design principle: Each phase has the minimum tool access it needs.

No function has broader access than it needs. PRD fetch runs in a temp directory with read-only tools to prevent a malicious Notion page from accessing the filesystem. Task generation can read the codebase but cannot modify it. Only execution gets write and shell access.

banner.py -- Branding

Prints the ASCII star and "MORNINGSTAR" logo using Rich text styling. Used by cli.py on the run command startup.

Claude Code uses its connected Notion MCP to fetch the page content. The prompt instructs it to return full text without summarizing.

The --json-schema flag enforces that Claude returns a validated JSON structure. The schema requires id, title, and description for each task.

4. Budget Flow

Budget is checked before each task starts. If exceeded, the loop breaks and a Slack message is posted.


Claude CLI Integration

Every call to Claude Code goes through _run_claude() in engine.py. This function:

  1. Builds the command as a Python list (no shell injection possible):

    ["claude", "-p", prompt, "--output-format", "json", ...]
  2. Appends the system prompt (AGENT_PROMPT) via --append-system-prompt. This prompt:

    • Instructs the agent to read CLAUDE.md first
    • Requires following existing codebase patterns
    • Requires writing and running tests
    • Prohibits accessing home directories (~/.ssh, ~/.aws, etc.)
    • Defines the QUESTION/CONTEXT/DEFAULT format for human input needs
  3. Runs as a subprocess with subprocess.run():

    • capture_output=True -- stdout and stderr captured
    • text=True -- output as strings
    • timeout=1800 -- 30 minute max per invocation
    • cwd -- set to the appropriate directory per phase
  4. Parses JSON output from stdout:

    • On success: returns the parsed dict (contains result, total_cost_usd, session_id, structured_output)
    • On error: returns a dict with is_error: True and truncated stderr
  5. Handles failures:

    • TimeoutExpired -- returns error dict
    • JSONDecodeError -- returns error dict
    • FileNotFoundError (claude not installed) -- returns error dict

Only the execution phase can modify files or run shell commands. The --permission-mode dontAsk flag is applied to all phases (required for headless operation), but tool restrictions (--allowedTools) limit what each phase can actually do.

The .agent-logs/ directory is:

  • Excluded from git staging via _GIT_EXCLUDE_PATTERNS
  • Listed in .gitignore at the project level
  • Created automatically on each run

Error Handling

Retry Logic

When a task execution fails (is_error: True in Claude's response):

  1. Check if session_id is valid (passes _validate_session_id())
  2. If valid: invoke Claude again with --resume <session_id>, budget $3
  3. The resumed session has full context from the first attempt
  4. Update is_error and cost from retry result
  5. Only one retry per task (no infinite loops)

Extension Points

Adding a New Input Source

To add support for a source other than Notion (e.g., GitHub Issues, Linear, Google Docs):

  1. Create a new fetch function in engine.py following fetch_prd() pattern
  2. Run in a temp directory with minimal tools
  3. Return (text, cost) tuple
  4. Add a CLI flag in cli.py (e.g., --github-issue)

Adding a New Notification Channel

To add support for channels beyond Slack (e.g., Discord, email, Telegram):

  1. Create a new post function in engine.py following slack_post() pattern
  2. Add webhook/token validation
  3. Add a CLI flag in cli.py
  4. Call the new function alongside slack_post() in the execution loop

Changing the Task Execution Strategy

The current strategy is sequential (one task at a time). To add parallel execution:

  1. Modify the loop in cli.py to use concurrent.futures
  2. Each task already returns an independent TaskResult
  3. RunState would need thread-safe accumulation (or use a queue)
  4. Git commits would need ordering/conflict resolution

Adding Two-Way Slack Communication

Currently Slack is one-way (agent posts updates). For the agent to read answers:

  1. Replace webhook with Slack Web API (xoxb- bot token)
  2. After posting a question, poll conversations.replies every 30s
  3. Parse the human's reply and inject into the next Claude prompt
  4. Add timeout with default fallback (e.g., 5 min)

24/7 Queue Processing

MorningStar also operates as a scheduled service with no human in the loop. The process-queue subcommand in cli.py and process_queue() in engine.py wrap the existing pipeline with source polling, status bookkeeping, branching, and PR opening.

Status fields on the source systems (Notion Status column, Jira ticket status) serve as the distributed state store — no separate database. Flipping Pending → Running acts as a soft lock: a concurrent runner sees Running and skips.

Either layer can fail independently; the other keeps working. Both emit independent audit logs (Claude Cloud task log + GH Actions run log).

What the executor adds on top of the single-PRD flow

The morningstar run command handles one PRD interactively. process-queue adds:

All the expensive LLM code paths (fetch_prd, generate_tasks, execute_task, _run_claude) are reused unchanged.
